What Japan SEO actually costs, and how to work out your own number

Ask what SEO costs in Japan and you get one of two answers: a single monthly range with nothing attached to it, or nothing at all, because the agency wants a call first. Neither helps you build a budget, and the reason is not secrecy. It is that "Japan SEO" names at least five different things, sold in different units, with different commitments and different things left over at the end. Once you know which of the five you are actually buying, the number stops being mysterious. This page sets out the five, what moves the price inside each one, which to buy first, and what our own three levels cost.

Why nobody gives you a straight number

Because there is no single product to quote. At least five distinct things are sold under the same two words.

Five different products, not one rate. This is SuzuLabo's classification for making the buying decision clearer; it is not an industry-standard taxonomy.
  1. A one-off written diagnosis. Someone looks at your site and your Japanese search results and tells you what is wrong, in what order. No ongoing commitment. What is left over is a document.
  2. Research and strategy design. Query research in Japanese, terminology decisions, competitor structure, a view on which pages should exist. What is left over is a plan you can hand to anyone.
  3. Content production. Japanese articles, usually monthly, usually priced per article or per month. This is where most retainers actually spend. What is left over is pages.
  4. Implementation. Someone changes your site: templates, internal links, metadata, forms, CMS publishing. What is left over is a working site. Links from other sites are a separate line, with its own rules in Japan.
  5. Ongoing measurement and reporting. Monthly reports, ranking tracking, competitor monitoring. What is left over is a record, and a habit.

A monthly retainer and a one-off audit are not competing offers. They are items 3 and 1. Most of the confusion about Japan SEO pricing is two people comparing different rows of that list.

What moves the price inside each item

Three variables explain most of the spread you will see, and none of them is quality.

Contract length. A monthly figure is not a price, it is a rate. A modest monthly fee on a twelve-month term is a large decision; the same fee with no minimum term is a small one. Work out the total commitment before comparing rates, and ask what happens if you stop after three months.

Who does the work on your site. Advice is cheaper to produce than implementation. The moment someone edits templates, writes Japanese copy, or publishes into your CMS, the price moves. Many providers separate these deliberately, so a quote that looks unusually low is often a quote with implementation outside it. Ask directly: after this engagement, who has changed what on my site?

Volume. In content-led retainers, most of the difference between tiers is how many articles you get. That is a production-capacity price and a reasonable way to sell content. It is not a measure of how well anyone understands Japanese search, and it is worth being honest with yourself about which of the two you are actually short of.

Three ways to start. The middle option is a bounded written diagnosis, not a discounted retainer. Implementation and ongoing support are priced only after the scope is defined.

US$250 is not a retainer at a discount. It is item 1 on the list at the top of this page, sold at a fixed price so you can buy evidence before you buy a term. Comparing it with a monthly figure is comparing a document with a production line.

Why it can be that price: the scope is fixed, the URL count is capped, delivery is written, and there is no sales process to absorb. Working in writing is not a language limitation on our side, and it is not unique to us either. It is a procurement decision. A written diagnosis can be forwarded to head office, quoted from, and approved without scheduling anyone, and scheduling is usually the slowest part of a Japan decision made from overseas. Online meetings and additional language support can be arranged when a project needs them.

What no price can buy

No one can sell you a ranking, an amount of traffic, or a mention in an AI-generated answer. Any price attached to those is attached to something the seller does not control, and we quote nothing on outcomes. What a price can buy is a defined amount of work, a defined deliverable and a defined date. Those three we will put in writing.

Two questions worth asking anyone, including us, before the first invoice:

  • What do I own at the end? Research, files, access and the reasoning behind the decisions should be yours. Ask at the start of a term, not at the end of one.
  • What is excluded? A clear list of exclusions tells you more than a broad promise of inclusion, and it is the fastest way to tell a scoped quote from an aspirational one.

Frequently asked questions

How much should we budget for SEO in Japan?

Not a single figure, because the five items at the top of this page are not one purchase. Decide which item you need first, then price inside that item. If you want a number for your own site rather than a market average, the free fit and scope review ends with one.

Why do quotes for the same thing differ so much?

Usually they are not the same thing. Contract length, whether implementation is included, and how much content is produced account for most of the difference before quality enters the conversation.

Is a cheaper option lower quality?

Not necessarily, and a price alone will not tell you. A fixed-scope document is inexpensive because it is bounded, not because it is thin. What tells you about quality is the deliverable, the list of exclusions, and whether the provider will show you the Japanese search results they worked from.

Do we have to sign a twelve-month contract?

Not with us. Our diagnosis is a one-off purchase and implementation is quoted per scope. Longer minimum terms are common in this market, so read the term before you read the monthly figure.
